I've just started teh repain/re-varnish on our Smokers. I've taken all the fittings from the hull, and started to strip off the paint & varnish.
It appears that the keel (aft of the c/board case) and the garboard planks are rotten (the keel appears to be separate top & bottom at the transom end.
Your advice? break for spares (& flog off the bits) - or does someone want a project?

I should have added that another reason for complete stripping was to repair the leaking c/board case (aft panel). Thinking about it overnight, I guess the keel is rotten most of the aft section - as well as the ply. At present there's a 6 mm gap between the outside of the keel and the edge of th eply (with the bits betwwe having the consistency of a victoria sponge cake).

sometimes these things look a lot worse when they are wet, and dried out are not actually as bad as you think.
Best advice is probably to leave it to dry for about 2 weeks if you can and re assess. If the wood is still crumbly it's definatley rotten and over that distance i'd say it's probably a bonfire job unless you fancy a major woodwork job or can find someone who does!
given that the case is also leaking it asks questions of the hog inside the case which is pretty awkward to fix.

I agree with Chris about the drying out. My separate email may encourage you to restore rather than break up. It depends the extent of the reapir required and whether you think you can get a sound result. Epoxy is wonderful and has been the saving of many an old boat.
